Il me parle de coaching digital dans cette interview.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">[J] Quels sont tes d\u00e9buts avec le coaching digital?<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">[JM] J\u2019ai tout d\u2019abord utilis\u00e9 le <a href=\"https:\/\/www.hektore.com\/blog\/tout-ce-quil-y-a-a-savoir-sur-le-coaching-professionnel\/\">coaching <\/a>sous sa forme \u201cclassique\u201d : des sessions espac\u00e9es d\u2019un mois \u00e9tal\u00e9es sur 9 \u00e0 12 mois. Le but \u00e9tait d\u2019accompagner des cadres dirigeants , membres d\u2019un Comit\u00e9 Ex\u00e9cutif, dans l\u2019exercice de leur mission.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Lent et on\u00e9reux, ce processus \u00e9tait int\u00e9ressant mais r\u00e9serv\u00e9 \u00e0 quelques \u201chappy few\u201d et m\u2019a laiss\u00e9 quelque peu sur ma faim\u2026<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">D\u2019autant qu\u2019\u00e0 c\u00f4t\u00e9 de ces quelques heureux \u00e9lus, mon \u00e9quipe et moi m\u00eame pouvions constater au quotidien combien les niveaux interm\u00e9diaires d\u2019encadrement ( les fameux \u201cmanagers de proximit\u00e9\u201d, si importants dans la r\u00e9ussite d\u2019une entreprise) pouvaient cruellement manquer d\u2019accompagnement personnalis\u00e9, malgr\u00e9 les efforts de l\u2019\u00e9quipe RH.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Car oui, une fois la relation de proximit\u00e9 avec les correspondants RH \u00e9tablie, une fois les n\u00e9cessaires formations internes et externes dispens\u00e9es, les RH se trouvaient un peu d\u00e9munis face aux besoins d\u2019accompagnement parfois urgents recens\u00e9s ( prise de poste, retour de cong\u00e9 maternit\u00e9, changement d\u2019orientation strat\u00e9gique chamboulant les OKR de l&rsquo;exercice en cours etc\u2026) et la pauvret\u00e9 des moyens \u00e0 leur disposition !<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><a href=\"https:\/\/ressources.hektore.com\/livre-blanc-hektore-alignez-la-mont%C3%A9e-en-comp%C3%A9tences-\" target=\"_blank\" rel=\"noreferrer noopener\"><img loading=\"lazy\" decoding=\"async\" width=\"800\" height=\"200\" src=\"https:\/\/www.hektore.com\/blog\/wp-content\/uploads\/2024\/06\/LB1_Banner-4.jpg\" alt=\"Livre blanc Hektore\" class=\"wp-image-612\" srcset=\"https:\/\/www.hektore.com\/blog\/wp-content\/uploads\/2024\/06\/LB1_Banner-4.jpg 800w, https:\/\/www.hektore.com\/blog\/wp-content\/uploads\/2024\/06\/LB1_Banner-4-300x75.jpg 300w, https:\/\/www.hektore.com\/blog\/wp-content\/uploads\/2024\/06\/LB1_Banner-4-768x192.jpg 768w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/a><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">J\u2019ai d\u00e9couvert le \u201ccoaching digital\u201d il y a quelques ann\u00e9es. J\u2019en ai retenu 2 points essentiels de mes \u00e9changes avec les principaux acteurs de ce march\u00e9 qui en \u00e9tait alors \u00e0 ses d\u00e9buts en France :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>La rapidit\u00e9 d\u2019ex\u00e9cution dans la mise en \u0153uvre : entre le premier rendez-vous et les premi\u00e8res s\u00e9ances de coaching, quelques semaines tout au plus peuvent suffire. Or de nos jours, la rapidit\u00e9 d\u2019intervention, l\u2019agilit\u00e9 et la flexibilit\u00e9 sont des qualit\u00e9s de base d\u2019une \u00e9quipe RH digne de ce nom<\/li>\n\n\n\n<li>Le nombre important de collaborateurs pouvant \u00eatre coach\u00e9s simultan\u00e9ment, y compris dans des localisations voire des pays diff\u00e9rents. Ceci est li\u00e9 au mod\u00e8le \u00e9conomique des prestataires de ce secteur d\u2019activit\u00e9, qui permet d\u2019abaisser de mani\u00e8re int\u00e9ressante le co\u00fbt marginal d\u2019un coaching.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">En r\u00e9sum\u00e9, j\u2019ai donc d\u00e9couvert un nouvel outil qui a toute sa place dans la palette RH, et qui m\u00e9rite toute l\u2019attention des \u00e9quipes RH.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">[J] Dans quel contexte as-tu d\u00e9cid\u00e9 de le d\u00e9ployer \u00e0 plus grande \u00e9chelle ? Avec quelles retomb\u00e9es ?<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">[JM] L\u2019entreprise se trouvait \u00e0 une p\u00e9riode charni\u00e8re de son histoire :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Nous passions d\u2019un environnement multi-marques, multi-cat\u00e9gories, multi-canaux de distribution \u00e0 un mod\u00e8le de marque ombrelle regroupant toutes nos cat\u00e9gories.<\/li>\n\n\n\n<li>Ceci entra\u00eenait de profonds changements d\u2019organisation dans nos \u00e9quipes marketing, commerciales, supply chain et ,par ricochet, dans l\u2019ensemble des fonctions support ( Finance, RH,IT).<\/li>\n\n\n\n<li>L\u2019entreprise, familiale, \u00e9tait \u00e9galement concern\u00e9e par un changement progressif de gouvernance, une g\u00e9n\u00e9ration rempla\u00e7ant progressivement l\u2019autre.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">C\u2019est dans ce contexte de besoin d\u2019alignement rapide sur de nouveaux objectifs, de nouvelles m\u00e9thodes de travail, et d\u2019une certaine mani\u00e8re de nouvelles valeurs, que j\u2019ai pris la d\u00e9cision de faire du coaching digital un outil privil\u00e9gi\u00e9 d\u2019accompagnement de ce changement majeur .<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les collaborateurs concern\u00e9s \u00e9taient majoritairement des managers de proximit\u00e9, de niveau N-1 et N-2 dans l\u2019organisation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cette d\u00e9marche a permis de reclarifier les attentes, ce qui \u00e9tait un soulagement pour eux-m\u00eames mais \u00e9galement pour leurs responsables directs, et a permis in fine de fluidifier les \u00e9changes<em> top down<\/em> et <em>bottom up<\/em> dans l\u2019organisation puisque le coaching digital a permis aux managers concern\u00e9s de mieux comprendre comment s\u2019approprier ce changement majeur, et comment en piloter la mise en oeuvre au sein de leurs \u00e9quipes respectives.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Donc une satisfaction de mon point de vue, mais \u00e9galement de celui de mes coll\u00e8gues du Comex, ce qui a permis par la suite d\u2019utiliser le coaching digital de mani\u00e8re plus individuelle sur des cas courants tels que ceux \u00e9voqu\u00e9s plus haut : prise de poste, retour de cong\u00e9 maternit\u00e9, situation de tension dans une \u00e9quipe, besoin de renforcer sa confiance en soi \u2026.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\"><em>Le coaching devrait avoir une place privil\u00e9gi\u00e9e dans la \u00ab\u00a0bo\u00eete \u00e0 outils \u00a0\u00bb des RH. Il permet, dans un climat serein et constructif, de faire progresser rapidement et de mani\u00e8re durable des managers de toute provenance, sp\u00e9cialistes ou g\u00e9n\u00e9ralistes, op\u00e9rationnels comme fonctionnels .<\/em> Cela se traduit notamment par une am\u00e9lioration des pratiques manag\u00e9riales et plus g\u00e9n\u00e9ralement une meilleure prise en compte des besoins et attentes de l&rsquo;autre,ce qui permet de fluidifier et apaiser les relations inter-services\u00a0\u00bb &#8211; Jean-Marc Peyronne &#8211; DRH<\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\">[J] Quels sont pour toi les pr\u00e9-requis pour qu\u2019un coaching porte ses fruits ?<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><em>[JM] <\/em>M\u00eame si le co\u00fbt de l\u2019intervention est dans la majorit\u00e9 des cas financ\u00e9 par le budget RH, il ne faut pas que le coaching soit une initiative 100 % RH. Le manager du coach\u00e9 doit \u00eatre \u00e9troitement associ\u00e9 au choix de la d\u00e9marche et mieux, il doit se l\u2019approprier\u2026 Car on constate souvent que l\u2019un des b\u00e9n\u00e9fices du coaching est non seulement de faire progresser le coach\u00e9, mais \u00e9galement d\u2019aider son manager \u00e0 am\u00e9liorer son propre management. Donc plus vite ce dernier est embarqu\u00e9 dans la d\u00e9marche, plus vite il s&rsquo;investit dans le processus, meilleurs seront les r\u00e9sultats\u2026<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">[J] Si tu devais donner un conseil aux DRH qui h\u00e9sitent \u00e0 recourir au coaching digital ?<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><em>[JM] <\/em>Lancez-vous, vous ne le regretterez pas \ud83d\ude42 Et si possible faites vous coacher vous m\u00eames, pour juger du b\u00e9n\u00e9fice de la d\u00e9marche
